Reducing Out of Stocks
In a medium-sized factory that delivers a broad selection of products, customer deliveries of the right order were seemingly always last-minute, and crisis-managed. More than 60 raw and pack materials were unavailable at any time, confusing production plans and hampering timely production. By removing complexity with a buffer-driven system for inventory and materials requirements, the mystery behind materials and finished goods stock management was eliminated, leading the way for clear information-based decision making and ultimately longer production runs. The result? Increased capacity and zero stock-outs. The biggest customer showed their gratitude by doubling their business allocation.

Labour Cost Improvement
With lack of clarity comes waste. In a factory with over 900 staff, shop-floor leaders often relied on overtime and temporary additional staff when production plans were tight. Over time, labour tracking systems changed. This led to low visibility of financial impact. Critically, reduced leadership initiative around the disciplines of cost management led to inflated labour costs. A change was firstly required to the existing clock-in system used. Then, after training HR and industrial engineering staff, they were empowered to build an improved system to track labour hours and a dashboard with costs. Leaders were then enabled to act with disciplined cost-control measures and fundamental changes in their weekly meeting management and accountability, resulting in a >500,000 Euro annual cost reduction.

Standard Operating Procedures for profit
Everyone has them, but few use them for profit. Standard Operating Procedures (SOP's) are often seen as a tick-box requirement to meet ISO standards and government regulations. Yet in today's world, with AI capabilities, SOP's take a fraction of the time to develop, and can be displayed an managed to improve and future-proof business operations. Just months after a project to re-create all site SOP's and achieve training and compliance of all process operators, the company entered the would-be devastating ordeal of an unexpected 3-month strike. Critical operating positions required new, temporary staff to be trained up with competence at light speed. After three weeks of intensive training of new staff, using the new SOP's and trainers, the business was running at close to full production, with limited disruptions to customer deliveries. This significantly mitigated risks to customer loyalty, as well as cash flow and other financial measures.
